What This Work Is
Ownership Advisory for closely held businesses
Ownership Advisory is a structured approach to the challenges that closely held business owners face as their companies grow.
Unlike consulting, which typically addresses specific operational problems, or coaching, which typically addresses personal performance, Ownership Advisory works at the intersection of the business and the ownership experience.
The focus is on reducing the concentration of burden around the owner, building stronger organizational systems, and helping the business develop the leadership capacity it needs to grow without continually increasing the weight the founder carries.
This is not a motivational program. It is not therapy. It is practical, structured work grounded in the real patterns that appear in closely held businesses.
Who This Is For
Founders and ownership groups of privately held companies
We work with privately held, non-public companies from startup to approximately $30 million in revenue. Most are led by one to three owners. Many are self-funded or SBA financed. Many carry personal guarantees or meaningful financial exposure.
The owners we work with are typically highly skilled in a craft, trade, service, or profession. They built something real. But as the company grew, the responsibilities of ownership expanded far beyond the original work.
Common pressures we see:
The Adelphoï Owner Map
Four stages of business evolution
Most closely held businesses move through a predictable progression. Understanding where you are helps clarify what the business needs next.
Founder
Building the craft
The owner is the business. Revenue depends on personal effort. Systems are minimal. The founder does most of the critical work personally.
Operator
Managing the growing weight
The business has grown, but the owner is now managing everything—people, finances, operations, and strategy—often simultaneously. Structure lags behind growth.
Leader
Developing the team and systems
The owner begins to shift from doing the work to building the organization. Leadership development, delegation, and operational systems become the primary focus.
Builder
Designing the company beyond the founder
The organization operates with clarity and capable leadership. The owner works on the business strategically rather than being required for daily operations.
How We Work
Structured, practical, and grounded in real experience
Every engagement begins with understanding the current state of the business and the ownership experience. We use diagnostic tools to identify where pressure is concentrated, and we work with owners to build clarity around priorities, structure, and leadership.
The work is not prescriptive. We do not arrive with a pre-packaged solution. Instead, we work alongside owners to develop the specific systems, practices, and leadership capacity their organization needs at its current stage.
Advisory engagements range from a focused one-day intensive to ongoing retained advisory. We also offer a structured group program—the Owner Operating System—for owners who benefit from peer learning alongside structured curriculum.
